Tetra Pak: building leadership on the shopfloor with ACEE
A three-stage leadership programme that helped technically strong supervisors lead, coach and own outcomes.
Tetra Pak’s supervisors and team leaders in Lahore had strong technical skills. Leadership behaviour was less consistent. Pre-course discussions pointed to variable ownership, reactive firefighting, and communication gaps across shifts and between Production and QA.
We designed ACEE (Autonomous, Collaborative, Excellence, Engaged) with Tetra Pak management as a three-stage programme, with each stage building on the last.
Stage 1: ACEE 1.0
A one-day supervisory excellence workshop built around ownership, disciplined problem solving, cross-team coordination and leadership presence on the shopfloor. Hands-on exercises showed how small delays spread through a process. Group tasks tested coordination under time pressure.
Stage 2: ACEE 1.0, second group
The second group set the behavioural baseline for the wider team. The challenge was to replace habits built over years of doing with habits of guiding, questioning and owning outcomes. Coordination exercises surfaced how accuracy drops when several people pass information along, which mirrors real handovers on site.
Each participant left with written commitments that the next stage would test.
Stage 3: ACEE 2.0
A two-day advanced programme for team leaders, shaped by a pre-course assessment of what they had applied from ACEE 1.0 and where they needed more depth. Thirteen modules covered the four ACEE pillars. Facilitators used participants’ self-assessment handbooks to track understanding in real time and adjust the pace.
The programme moved from introducing a framework to testing whether the commitments held on the shopfloor.
What happens next
A post-course assessment will give Tetra Pak leadership a before-and-after picture of individual and group development. The staged design means each programme builds on evidence from the one before.
Stage 1: ACEE 1.0
- Every participant reported being ready to apply the ACEE concepts
- Most asked for ongoing reinforcement, such as refreshers and follow-ups
Key points
- Three stages, each shaped by evidence from the last.
- Focus on ownership, problem solving and coordination across shifts.
- Every supervisor reported being ready to apply the learning.
